Automate by Cost to Resolve, Not Ticket Volume
Blog post from Voiceflow
Support automation should be prioritized by true cost to resolve rather than ticket volume, since high-volume categories such as password resets may produce impressive deflection metrics but yield limited savings because they are already inexpensive for agents to handle. Cost-based ranking should combine handle time, loaded agent cost, ticket volume, and escalation or reopening rates, often revealing that lower-volume issues such as billing disputes or account migrations consume comparable or greater resources. Organizations should pilot automation on the highest-cost category, expand only when resolution accuracy remains strong, escalations do not increase, and cost per resolution declines, then apply the same gates to subsequent tiers. High-volume categories should still be examined for costly subtypes that averages can conceal, such as complex cases embedded within broadly labeled requests. Effective scaling also requires category-level measurement of verified resolution accuracy, escalation rates, and live cost per resolution, along with detailed traces of agent actions, system calls, citations, and handoffs so teams can diagnose performance and justify expansion decisions.
