Summary

Migrating applications from managed platforms such as Heroku, Render, Vercel, Fly.io, or App Engine to Kubernetes requires coordinating four distinct layers rather than adopting a single migration tool: infrastructure provisioning, data and state transfer, GitOps-based deployment, and developer self-service. Terraform or OpenTofu are presented as the default choices for provisioning clusters, while Crossplane suits teams that want infrastructure managed through Kubernetes APIs; databases require separate migration methods such as pg_dump, logical replication, or AWS DMS. Velero is useful only for moving workloads between existing Kubernetes clusters, not for PaaS-to-Kubernetes migrations because PaaS sources have no Kubernetes state to back up. Argo CD and Flux provide continuous GitOps reconciliation but do not replace features such as push-to-deploy workflows, preview environments, rollback controls, secrets management, and managed add-ons, which often require an internal developer platform, a custom Backstage-based portal, or commercial self-service tools. Moving Next.js applications from Vercel adds further work around standalone builds, distributed ISR caching, image optimization, edge functionality, CDN configuration, and build-time environment variables. A typical migration proceeds through application-parity discovery, cluster and networking setup, parallel deployment of stateless services, rehearsed data cutover, and eventual decommissioning, taking roughly four to eight weeks for small estates and longer for complex or regulated systems. Although Kubernetes can reduce infrastructure costs at scale, savings depend on controlling idle capacity, networking charges, operational complexity, and the potentially substantial cost of platform engineering staff.
