How Kramp cut analyst onboarding from days to minutes with a self-serve dbt Mesh factory
Blog post from dbt
Kramp, a European wholesale distributor, used dbt, BigQuery, Terraform, and an internal Terraform-based tool called Data Project Factory to decentralize data ownership and reduce dependence on its central data team. Facing bottlenecks, unmanaged personal BigQuery queries, fragile scheduled jobs, and broad superuser access to sensitive data, the company first established a centralized raw-data landing zone and CI guardrails before introducing self-service domain provisioning. Data Project Factory creates secure domain-specific GCP and dbt projects along with GitHub repositories for infrastructure, transformations, and permissions, supporting data-mesh principles including domain ownership, discoverable data products, self-service operations, and federated governance. Over roughly two years, Kramp migrated 1,400 sources and 5,000 models from Dataform to dbt, removed legacy access patterns, and moved teams from ad hoc queries to governed projects. The platform now serves 15 domain teams with 25 dbt projects and 50 developers, provisioning production-ready data products in minutes and reducing analyst onboarding from days to minutes and time-to-insight from weeks to hours. Kramp is also piloting domain-specific AI agents connected through a governed semantic layer, while continuing to provide training and CI-based guidance for teams new to dbt and Git.
