How we built a software factory to drive Astro’s GitHub issue count to zero

Amidst discussions about the feasibility of AI-driven software factories and concerns over open-source maintainer burnout, a practical solution has emerged through the development of an automated triage pipeline on the Astro repository. This system, developed into the open framework Flue, automates the process of reading, reproducing, diagnosing, and verifying bug reports, significantly reducing the number of open issues from over 200 to about 30, with the expectation of reaching zero soon. The approach involves using isolated AI subagents within GitHub Actions to manage issue triage without resorting to dismissive practices like auto-closing tickets. The success of this method has led to more meaningful community interactions and has highlighted areas for improvement in code documentation and test coverage. The automation is now encapsulated in the triagebot-action, a standalone GitHub Action that allows other projects to adopt and adapt the system for their own needs, encouraging the creation of sustainable feedback loops that help maintainers focus on core development rather than backlog management.
