How we UX'd our Secure UX team structure

At GitLab, the rapid expansion of the company, which saw its team size double from 400 to over 800 members, necessitated a restructuring of product and UX teams to maintain efficiency and cohesion. This growth led to the division of interdisciplinary teams into multiple dedicated teams within each stage, particularly in areas like Secure, which developed distinct teams with dedicated engineering resources and product managers. To tackle the challenges of scaling and maintaining effectiveness, the UX team focused on iterative problem-solving and collaboration, creating a foundations document to identify knowledge gaps and inform their Secure UX page. They emphasized the importance of face-to-face communication through regular one-on-one and group meetings to foster collaboration and transparency, which in turn improved asynchronous work efficiency. The team also learned to balance shared and split work, realizing that while shared work fosters collaboration and common purpose, dividing tasks allows for deeper focus on specific domains and reduces context-switching friction. As the team continues to grow, they remain committed to delivering a top-tier security and compliance experience while inviting new talent to join their evolving team.
